Custom software versus spreadsheets

A practical guide to deciding when a spreadsheet is sufficient and when operational complexity, control, and integration justify custom software.

Spreadsheets are useful, flexible, and inexpensive. Replacing one is not automatically an improvement. The decision changes when a spreadsheet becomes the hidden operating system for a process it was never designed to control.

When a spreadsheet is still the right tool

Keep the spreadsheet when the number of users is small, updates are infrequent, the structure is stable, mistakes are easy to detect, access can be managed safely, and the data does not need to trigger complex actions in other systems.

A well-designed sheet can remain excellent for exploration, one-off analysis, simple registers, forecasting, and an early process that is still changing rapidly.

Signals that the workflow has outgrown it

Custom software should clarify the workflow, not merely place the same columns behind a login. Define the entities, ownership, states, rules, exceptions, and actions. Decide which information should be calculated, validated, selected, imported, or entered manually.

The system should reduce duplicate input, guide users through the correct sequence, preserve evidence, and make the next action obvious.

Use an incremental transition

Begin with the part of the workflow where control or repeated work creates the most value. Import only the data needed for that scope. Keep a deliberate export and reconciliation path during transition, and verify totals or balances before declaring the old process retired.

Evaluate the business case

Compare the expected benefit with build and operating cost. Consider staff time, delayed work, correction effort, lost records, compliance exposure, customer experience, and opportunities that cannot be supported by the current process. Custom software is justified when the operational improvement is important enough to maintain as a product, not merely when a spreadsheet looks untidy.
